ZERO –>$28k/Day NEW Supplement TikTok Shop Case Study

Client: Established European supplements brand
Market: Spain → United States
Channel: TikTok Shop + creators + GMV Max
Reporting metric: ROI (Current shop) — TikTok’s GMV Max “ROAS-style” metric

This brand was already selling supplements extremely well in Spain. The products worked, the offer worked, and the brand had already proved it could acquire customers profitably.

The next question was not how to squeeze a little more growth out of the same European markets.

The bigger opportunity was the United States.

With TikTok Shop US becoming a roughly $15B marketplace, we helped the brand expand into the US and build a TikTok Shop acquisition engine from scratch.

The challenge was obvious: in the US the brand had zero TikTok Shop GMV, zero sales history and no established creator network.

So we did not wait for organic momentum to appear. We manufactured the first wave of demand, identified the creator videos that could actually sell, and then used paid media to scale the winners.

Starting Point: Strong in Spain, Unknown in the US

The brand already had strong traction in Spain and other Spanish-speaking European markets, primarily through paid social.

Our mandate was to help take that proven product into the United States and capitalize on the TikTok Shop US opportunity.

That meant building the machine from the ground up:

  • US TikTok Shop setup
  • Creator acquisition
  • Launch coordination
  • Initial GMV generation
  • Paid amplification through GMV Max
  • Ongoing creator and offer optimization

Step 1: We Paid for the First Wave of Creator Demand

A brand with no GMV history is not automatically attractive to established TikTok Shop creators.

Creators want products that are already converting. A new shop has no proof that it can generate meaningful commissions, which creates a classic chicken-and-egg problem:

You need creators to generate GMV, but creators prefer products that already have GMV.

Instead of waiting months for micro-creators to slowly discover the brand, we recruited five Spanish-speaking influencers at $5,000 each.

The goal was not simply “influencer awareness.” The goal was to create enough concentrated content and purchase activity to give TikTok Shop a real launch signal.

Step 2: A Coordinated Launch — Not a Slow Burn

We coordinated the creator activity instead of spreading posts randomly over months.

That concentrated attention generated an immediate wave of content, traffic and orders.

The result: the shop went from $0 to approximately $28,000 in daily revenue within the first few days.

TikTok Shop launch: from $0 to roughly $28K/day within the first few days.

This was the inflection point. We had moved from a brand with no US TikTok Shop history to a shop generating meaningful daily GMV almost immediately.

But creator-driven organic momentum has a shelf life. Even strong videos eventually lose distribution.

That is where the paid media strategy became critical.

Step 3: Put GMV Max Behind the Winning Creator Videos

Once the launch produced enough data, we could clearly see which creator videos were actually driving purchases.

Instead of trying to replace those winners with traditional brand ads, we used GMV Max to put paid distribution behind the best-performing creator content.

The strategy was simple:

Organic creator content finds the winners. Paid media scales them.

As organic momentum started to fade, GMV Max kept the strongest videos circulating and continued generating sales instead of letting the launch spike disappear.

Step 4: GMV Changed the Creator Economics

At launch, we had to pay creators to get the flywheel moving.

Once the shop had meaningful GMV, the dynamic changed.

Creators could now see that the products were selling, which meant the opportunity to earn commission became much more attractive.

More creators began approaching the brand and promoting the products on commission.

This created the real TikTok Shop flywheel:

  • Paid creators generated the first wave of content and GMV.
  • Winning videos revealed the angles consumers responded to.
  • GMV Max amplified those winning videos.
  • Higher GMV attracted more creators.
  • More creators produced more fresh content and angles.
  • The strongest new content could then be amplified again.

The Offer Evolution: Scaling Revenue Without Destroying Margin

The original promotion was heavily centered on BOGO offers. Conversion was excellent, but the economics were not as attractive as the headline ROI initially suggested.

Once you accounted for ad spend, cost of goods, the free product and creator commissions, the offer left less contribution margin than we wanted.

So we evolved the offer structure.

We increasingly moved toward Buy 2 Get 1 Free, giving customers a strong TikTok-native offer while improving the underlying unit economics.

At the same time, we continued building the creator engine and adjusting incentives to generate more content.

The objective was never to chase the highest possible ROI for a few days. It was to build a system capable of scaling spend while maintaining healthy economics.

ROI Doubled While Spend Increased

During the optimization period, ROI improved from roughly 4.9X at the low point to 10.17X at the high point, while daily ad spend increased from approximately $1,987/day to $4,208/day.

That matters because improving ROI while cutting spend is easy to misread as success. The real test is whether efficiency can improve while the account is taking on more volume.

In this case, both happened at the same time.

The Bigger Result: More Than $10M in Gross Revenue

The longer-term TikTok Seller Center numbers tell the bigger story.

TikTok Seller Center results showing $1.19 million cost, 384,216 SKU orders, $3.10 cost per order, $10.06 million gross revenue and 8.45 ROI

  • $1,190,910.46 in paid media spend
  • $10,061,527.77 in gross revenue
  • 8.45 ROI
  • 384,216 SKU orders
  • $3.10 cost per order
  • +233.25% gross revenue vs. the previous year
  • Cost per order down 27.06% YoY

Those numbers are important, but the revenue curve is even more revealing.

Daily gross revenue after launch. The business went from essentially zero TikTok Shop US revenue to a sustained multi-five-figure daily run rate.

Before launch, the chart is essentially flat.

Then the coordinated creator launch hits and revenue immediately moves into the tens of thousands of dollars per day.

Most importantly, it does not simply return to zero when the first influencer push ends. GMV Max and the growing creator ecosystem helped turn the initial spike into a sustainable acquisition channel.

What Actually Made This Work

The takeaway is not simply “hire influencers.”

The important part was the sequence.

  1. Start with a product that is already proven. The brand already had strong sales in Spain.
  2. Enter a market with enough upside to justify the operational work. In this case, TikTok Shop US.
  3. Buy the initial creator momentum. Five influencers at $5,000 each gave the launch enough weight to create real GMV quickly.
  4. Coordinate the launch. Concentrated activity created a much stronger market signal than slowly dripping content.
  5. Let sales data identify the winners. We did not guess which creator videos would scale.
  6. Use GMV Max to amplify proven content.
  7. Use growing GMV to attract more commission-based creators.
  8. Improve the offer economics as the account scales.

The TikTok Shop Flywheel

Creators generate content.
Content generates GMV.
GMV attracts more creators.
GMV Max scales the winning content.
More creators create more winning angles.

Once that flywheel is moving, influencer marketing and paid media stop being separate acquisition channels.

They feed each other.

From a Successful Spanish Brand to a Serious US Revenue Channel

This brand did not enter the US with an established TikTok Shop presence.

It entered with a proven European product and a deliberate launch strategy.

Five paid creators helped manufacture the first wave of demand.

A coordinated launch took the store from $0 to roughly $28K/day within days.

GMV Max then amplified the creator videos that had already proved they could sell.

Over the trailing 12 months shown in TikTok Seller Center, the account generated more than $10M in gross revenue from approximately $1.19M in paid media spend.

For established European supplement brands, the lesson is simple:

Your next major growth market does not automatically have to be another European country.

Sometimes the operationally harder market is the one with the much larger upside.
